Bike Chain Wear Explained: When to Replace and How to Stock Chains

Chain wear is the most common — and most commonly misunderstood — service item in cycling. Riders replace chains too early and waste money, or too late and pay for a cassette as well. For shops and distributors, chain wear is also a stocking decision: understanding wear rates by rider segment tells you exactly which chains to buy in bulk and how often they reorder.

What "chain stretch" really is
Chains do not stretch in the elastic sense. What riders call stretch is wear in the pins and bushings: each link's bearing surfaces wear microscopically, letting the chain's effective pitch grow longer. A worn chain no longer meshes perfectly with the cassette and chainring teeth, and it starts grinding them down to match its new, longer pitch.
That is why the wear cascades:
- Replace the chain on time → cassette and chainring survive
- Replace it late → the worn chain has reshaped the teeth, and a new chain skips on the old cassette
- Replace everything at once → the most expensive outcome, fully avoidable
The numbers: wear thresholds
Chain wear is measured as the percentage a chain has elongated past its nominal 12.7 mm pitch (half-inch per link).

Road and higher-speed drivetrains (11/12-speed) sit on the stricter 0.75% threshold because their thinner teeth have less tolerance. Heavier single-speed and some 8/9-speed setups tolerate closer to 1%.
How to measure wear correctly
Two tools, two philosophies:
- Chainsaw-style wear gauge. Drop-in, drop-out. Quick, but it measures roller wear together with pitch wear, so it reads slightly early — which errs on the safe side for customers, and on the profitable side for parts sales.
- Steel rule. Measure 12 full links: 12 inches = 304.8 mm exactly on a new chain. At 305 mm the chain is at ~0.75%; at 306 mm it is past 1%. This isolates true pitch elongation.

Why e-bikes eat chains faster
E-bike chains wear at roughly 2–3× the rate of acoustic-bike chains, for three compounding reasons:
- Motor torque is routed through the chain in bursts that exceed anything a human leg produces
- System weight is higher — a mid-drive e-bike plus rider can exceed 120 kg all pulling through the chain
- Riders shift under load more often, because the motor makes load-shifting easy to do by accident

Turning wear knowledge into stocking strategy
Different rider segments burn chains at different rates, and should map to different stock:
- Commuters (hub-drive e-bikes, city bikes): steady mid-tier chain demand; standard 7/8-speed chains in bulk.
- Mid-drive e-bike owners: premium e-bike chains, higher frequency — the highest-value chain customers in most shops.
- Road enthusiasts: 11/12-speed chains, strict replacement intervals, quality-sensitive.
- Fleet / rental operators: lowest-cost chains replaced on a calendar schedule rather than a wear schedule.
